Project Overview

A DTC ecommerce brand with a strong product and an already-loyal, multi-platform audience was leaving significant revenue on the table due to disconnected systems and no paid channel. As fractional CMO, I led a full brand and growth strategy — fixing tracking infrastructure, sharpening messaging, formalizing an affiliate program, and layering in disciplined paid media — to convert existing trust and traffic into consistent, compounding revenue. The result was a shift from a single organic spike to a repeatable, multi-channel growth engine, without changing the product or the team behind it.

My Role

Brought on as fractional CMO, owning marketing strategy end-to-end: brand positioning, messaging, channel roadmap, and a phased plan to turn existing assets into consistent revenue. That meant auditing what was already working, deciding what to fix first, and holding the plan accountable to a shared revenue target. Worked alongside internal and contract support on execution, reporting directly to brand leadership.

Key Contributions

Infrastructure & Foundation

  • Audited existing channels, tracking, and storefront setup to find exactly where interested traffic was leaking out
  • Directed the installation and verification of tracking across the storefront and content properties
  • Sequenced channel priorities by cost, speed, and existing traction — not novelty

Brand Positioning & Messaging

  • Defined a clear message hierarchy: lead with product experience, reinforce with trust, close with differentiation
  • Rebuilt core messaging around the language customers were already using to describe the product
  • Documented a brand voice guide to keep tone consistent across owned, earned, and affiliate content
  • Segmented the audience into distinct buyer profiles, each with tailored messaging

Channel Activation

  • Sequenced paid media to start with retargeting, then fund prospecting properly, then layer in search — each channel gated on the previous one clearing its return threshold
  • Directed new content creation targeting high-intent search terms already aligned with existing traffic
  • Turned the one-off community launch moment into a repeatable motion the brand could run again on demand

Measurement & Governance

  • Built the revenue math tying every channel back to one shared revenue target
  • Set return-on-spend guardrails and scaling rules so paid growth stayed profitable by design

Results

  • +153% revenue growth — from a single unpredictable spike to a steady, compounding upward trend.
  • Paid media was profitable from the first week — clearing the return target immediately rather than after a long optimization runway, and getting more efficient every month after that.
  • Paid growth held under pressure — a deliberate scale test raised spend sharply and return held, proving the channel could absorb budget rather than break under it.
  • Paid added demand instead of replacing it — the existing community kept converting at its own pace alongside the ads, so the new channel was additive, not cannibalizing.
  • The gaps got closed — tracking, retargeting, and consistent messaging converted traffic that had been quietly going to waste.
  • Growth became repeatable — no longer dependent on one viral post or one person’s bandwidth, but running on cadence and structure.

Impact

The real shift here wasn’t a new product or a new team — it was proof that an already-loyal audience, left unconnected, is just potential sitting on the table. This brand didn’t need more reach or a louder launch. It needed a strategy that respected the trust it had already earned and turned that trust into a system: infrastructure first, then the channels that were already working, then paid growth layered in with discipline. The goal going in was never a spike — it was steady, dependable growth that didn’t require constant attention to sustain. That’s what this became. Same product. Same team. A new strategy connecting all of it — and that’s what changed everything.
